笔者在薪酬体系设计上,先是运用薪酬设计的相关理论,对比分析薪酬设计的各种单一、组合模式,提出了优化企业薪酬管理的对策,制定了基于公司战略的基本薪酬模式和一套应对措施.具体实施起来包括:明确公司薪酬策略,根据公司的战略定位、经济实力、业务性质等选择相适应的薪酬水平和薪酬结构.完善职位评价的基础工作,结合对公司战略对组织结构进行梳理,根据职位要求划分职类别.在此基础上,进行职位评价后.最后,按照公司的薪酬策略,参考外部市场薪酬价位,在经过细致的测算后,确定出公司的薪酬标准.
由于本薪酬方案刚开始在xx公司试运行,具体实施效果暂时还无法进行有效评估.但是通过这次薪酬制度改革工作,更新了员工的管理观念,促使员工将自己的工作目标同企业战略目标紧密结合,提高自身的技能和绩效,有利于公司战略目标的实现.如果说仅靠一次的薪酬制度改革还不足以改变企业面临的薪酬体制的挑战,那么,至少xx公司已经在薪酬实践中向前迈了一步.而且,在为xx公司设计薪酬方案的过程中,笔者能确切地感受到企业广大员工思想观念在发生转变,他们不再把自己放在一个封闭的圈子中思考问题,而是逐步融入周围的大环境、开放的大市场.这种“大局观”的树立将会给企业未来的发展带来持续的动力.
